The Brief
The operator had proven the model at small scale but couldn't replicate it. Every new store required the same volume of manual work — product testing, ad setup, creative iteration, supplier coordination, order management — and the team had become the bottleneck. The goal wasn't just revenue growth: it was building a portfolio that could scale without proportional increases in headcount or operational overhead.
02 — Approach
How We Did It
We separated the work into two phases: scale, then systematise. Phase one focused on identifying winning products and ad formulas per niche through rapid creative testing frameworks on Meta and TikTok. Once a store was profitable and predictable, we moved to phase two: building the automation layer. Supplier integrations, automated order routing, AI-assisted customer service, rule-based ad scaling, and live reporting dashboards were built per store and then templated across the portfolio. The benchmark target was under two hours of manual input per store per week at steady state.

The Workflow
Product & Niche Validation
Rapid testing framework to identify winning products per niche. Killed underperforming products fast and doubled down on winners before investing in full store infrastructure.
Ad Creative Systems
Built a creative production and testing pipeline for Meta and TikTok. New creative variants every week, structured A/B tests, and a clear kill/scale decision framework based on first 48-hour data.
Scale
Aggressive budget scaling on proven winners. Audience expansion, lookalike structures, and retargeting sequences built per store as revenue targets were hit.
Automation Build
Supplier API integrations, automated order routing, AI customer service deployment, and rule-based campaign scaling. Each system templated for replication across the portfolio.
Steady State
Each store handed over to the automated management layer. Weekly dashboard reviews replaced daily manual management. Human intervention triggered only by anomaly flags.
04 — Results
The Outcome
Multiple stores scaled to six-figure monthly revenue. Combined portfolio revenue peaked above $400K per month. The automation infrastructure reduced operational overhead by 80%. At steady state, the entire portfolio required under 10 hours of combined weekly management time. ROAS across Meta campaigns averaged 4.2x across all active stores.
